What Is a Fractional CMO, and Does Your Business Need One?

What a fractional CMO does, how it differs from hiring or using an agency, and how to tell if your business is ready for one.

A fractional CMO is a senior marketing leader who works with your business part-time. They set the marketing strategy, own the numbers and lead the work, but they're not on your payroll full-time. You get the experience of a chief marketing officer for the days or hours you actually need.

The idea has become popular with growing businesses for a simple reason. Plenty of companies need senior marketing thinking long before they can justify a full-time marketing director. This post explains what the role involves, when it makes sense, and what to look for if you're considering one.

What a fractional CMO actually does

The job is the same as a full-time CMO's, just compressed. A fractional CMO works out where your customers come from now and where they could come from next. They decide which channels deserve budget and which don't, set targets the board can hold them to, and make sure the website, ads, content and PR all pull in the same direction.

Just as importantly, they say no. Many small businesses don't have a marketing problem so much as a focus problem: a bit of social media here, a trial of Google Ads there, a new website because the old one looked tired. A fractional CMO's first job is often to stop the activity that isn't working so the budget can go to the things that are.

In a typical week that might mean reviewing performance, briefing the people doing the work, approving campaigns and reporting back to the founder or board. The exact split depends on the business and how many days a month you've agreed.

How it differs from hiring a marketing director

Hiring a full-time senior marketer is a significant commitment. There's salary, plus the employer costs that come with any hire, such as National Insurance and pension contributions, and GOV.UK's guide to employing someone for the first time is a useful reminder of everything involved. There's also the recruitment time and the risk of getting the hire wrong.

A fractional arrangement lets you get senior input without that commitment. You agree the time you need, you can scale it up or down, and if it's not working you're not tied to an employment contract. The trade-off is availability. A fractional CMO is splitting their time, so they won't be in every meeting, and you need to be clear about what they own.

How it differs from using an agency

An agency is usually hired to do a particular job, such as run your SEO, build a website or manage ad spend. A good agency will advise you, but its focus is the work in its own lane. Nobody is necessarily looking at the whole picture and deciding where the next pound should go.

A fractional CMO sits above that. They decide what work needs doing, then either do it, brief a team or manage the agencies you already use. In some businesses they'll also be the person who holds agencies to account.

The common frustration with fractional CMOs is that many hand you a strategy and a list of agencies to hire, which leaves you to find, brief and manage those agencies yourself. That's why our fractional CMO service comes with the team that builds the website, runs the ads, writes the content and lands the press. Signs your business is ready for one

You're probably a good fit if marketing decisions are currently landing on the founder by default and they don't have the time or background to make them well. The same goes if you're spending money on several channels but can't say with confidence which ones bring in customers.

Growth is another trigger. If you're about to launch a new product, enter a new market or raise investment, you need someone who can build a plan and stand behind it. A fractional CMO is often the bridge until the business is large enough for a full-time hire, and sometimes they help recruit that person.

It's probably too early if you don't yet know who your customer is or whether people will pay for what you sell. At that stage you need to work on the product and talk to customers, and a senior marketing lead won't fix that for you.

What to look for

Look for someone who has run marketing, not just advised on it. Ask how they measure success and what they'd report to you each month. Ask how many other businesses they work with, so you know how much attention you'll get. Ask who will actually do the work once the plan is agreed, because a strategy without anyone to deliver it doesn't move the business forward.

Agree the scope in writing: the days per month, what decisions they can make on their own, and what you expect to see at each review. Good fractional relationships are clear about ownership from day one.

Frequently asked questions

What does fractional mean in fractional CMO?

It means part-time. The business buys a fraction of a senior marketer's time, such as a set number of days a month, rather than employing them full-time.

Is a fractional CMO the same as a marketing consultant?

Not quite. A consultant usually advises and then steps away. A fractional CMO is part of the leadership of the business for as long as the arrangement runs, owns the results and leads the work.

How long do businesses use a fractional CMO for?

It varies. Some use one to get through a period of growth or a launch, while others keep the arrangement long-term because it suits the size of the business.

Can a fractional CMO work with our existing agencies?

Yes. Managing existing suppliers is a normal part of the role. If you'd rather have the work done by one team, we can do that too. You can book a call to talk it through.
